EOS Basics

EOS® is a complete set of simple concepts and practical tools that helps a leadership team get what they want from their business. It's built on a simple truth: get the Vision, People, Data, Issues, Process, and Traction right, and everything else follows.

01

The Six Key Components™

EOS strengthens six things every great company must master. When all six are strong, the business runs.

1 Vision

Getting everyone 100% on the same page with where the company is going and how it will get there — captured in the V/TO.

2 People

Surrounding yourself with great people — the Right People in the Right Seats — top to bottom.

3 Data

Running the business on a handful of objective numbers (the Scorecard) that give an absolute pulse on the company.

4 Issues

Becoming great at solving problems — surfacing them, and knocking them down for good with IDS.

5 Process

Documenting and following the handful of core processes that make the business run — "the Landmark Way."

6 Traction

Bringing the vision down to the ground through discipline & accountability — Rocks and a weekly Level 10 meeting.

02

The Core Tools

V/TO™ — Vision/Traction Organizer

An 8-question, two-page document that captures the vision: Core Values, Core Focus, 10-Year Target, Marketing Strategy, 3-Year Picture, 1-Year Plan, Quarterly Rocks, and the Issues List.

Accountability Chart

The right structure: every seat, the 5 roles it owns, and who sits in it. Clarifies Right Person / Right Seat before titles.

Rocks

The 3–7 most important priorities for the next 90 days — for the company and for each leader. One owner each.

Scorecard

5–15 weekly numbers that predict the health of the business, each with a goal and an owner. A weekly pulse, not a rear-view mirror.

Level 10 Meeting™ (L10)

The same 90-minute weekly meeting, same agenda every time: Segue, Scorecard, Rock review, Headlines, To-Do list, then IDS on the issues.

IDS™ — Identify · Discuss · Solve

The method for solving issues for good: identify the real root issue, discuss it once, and land on a solution that becomes a To-Do or a Rock.

03

The Meeting Pulse™

EOS runs on a rhythm — the cadence that keeps the team aligned and accountable.

Weekly

Level 10 Meeting

90 minutes, same day & time. Scorecard, Rocks, and IDS keep the week on track.

Quarterly

Pulsing Session

One full day. Review the prior 90 days, refresh the V/TO, set new Rocks, and IDS the big issues. (This is June 17.)

Annual

Planning Days

Two days. Team health, the full V/TO, next-year budget & goals, and the year's Rocks.

04

The Language

Rock

A 90-day priority. The most important things to get done this quarter.

Segue

The opening check-in — best personal & business news — to get everyone present.

GWC

The test for the right person in a seat: do they Get it, Want it, and have the Capacity to do it?

IDS

Identify · Discuss · Solve — how issues get resolved permanently.

Cascading Message

The agreed message leadership communicates to the rest of the team after a meeting.

Clear-the-Air / Same-Page Meeting

A direct conversation to surface and resolve an unspoken issue.

05

How Landmark Runs EOS

Our Leadership Team — Troy (Visionary), Kim (Integrator), Leslie (Director of Property Management), and Mike (CFO) — runs EOS in Ninety.io, facilitated by Mark-Xavier Treas. We meet quarterly to review the V/TO, set Rocks, and tackle the Issues List, and we hold a weekly Level 10 to keep traction between sessions.

Everything for the current quarter lives in the Quarterly Session tool, and the outcomes of last quarter are in the Meeting Notes.
